Schools and MATs
School and MAT rollout checklist
Plan a focused pilot, support staff confidence and gather useful evidence before expanding access.
Choose a purposeful starting group
A useful pilot is large enough to represent real work and small enough to support well. Choose a team with recurring tasks, willing participants and a leader who can gather honest feedback.
For a MAT, this might be one school, one phase, one department or a cross-school group working on the same workload problem.
- Agree the problem you are testing
- Select a small set of workflows
- Set a pilot period and support route
- Confirm data protection and acceptable-use expectations
Support use, not just access
A login is not an implementation plan. Give staff role-relevant examples, time to try them and a clear place to ask questions.
Share reviewed outputs so colleagues can see what good use looks like. This is more effective than a long policy launch with no practical examples.
Review evidence before scaling
Look at which workflows were used, where staff saved time, what needed substantial correction and what support was missing.
Combine usage patterns with staff feedback rather than relying on enthusiasm alone. The best rollout evidence shows both time saved and quality maintained.
Decide what wider rollout means
Before expanding, agree whether the next step is more users, more schools, more workflows or more structured CPD. Scaling all four at once can make support harder.
Examples you can adapt
Four-week school pilot
Context: A primary school wants to test planning and parent communication workflows with six staff.
Tool setup: Use a planning or rollout workflow. Add four weeks, six primary school staff, the focus workflows, weekly support activity, evidence to collect and a short review meeting agenda.
Review before use: Check that evidence gathering is light enough for staff and that the selected workflows match your school priorities.
MAT pilot evidence summary
Context: A trust lead has usage notes and staff comments from a one-school pilot.
Tool setup: Use a leadership summary workflow. Add the pilot notes, audience of MAT leaders, benefits, risks, staff support needs, recommended next step and decision questions.
Review before use: Add local context, remove unsupported claims and separate evidence from recommendation.
Checklist
Use this as a quick staff-room, CPD or planning discussion starter.
- Name the workload problem the pilot is testing
- Choose a focused staff group and pilot length
- Select three to five workflows to model
- Confirm privacy, review and acceptable-use expectations
- Collect light evidence on time saved and output quality
- Agree the decision criteria before wider rollout
Frequently asked questions
How long should an AI pilot run?
Four to six weeks is often enough to test a small set of workflows, gather staff feedback and decide whether more support or wider access is justified.
Who should join the first pilot group?
Choose staff with real recurring tasks, a clear support route and enough confidence to give honest feedback. Avoid making the first group too large.
What evidence should a MAT collect?
Collect usage patterns, staff feedback, examples of reviewed outputs, time saved estimates, support requests and any quality or privacy concerns.
